What to fix on your Indian e-commerce site before you scale ad spend

Most D2C brands that struggle with Meta Ads ROAS have the same problem: they scaled spend before the site was ready to convert that traffic. Here is the pre-scale checklist.

What to fix on your Indian e-commerce site before you scale ad spend

The most common way Indian D2C brands waste their Meta Ads budget is by scaling spend before fixing the things that determine whether spend converts.

At ₹15,000/month, a leaky funnel is a minor problem. At ₹1,00,000/month, the same leak is catastrophic. The time to fix it is before you scale.

Here's what to verify before increasing ad spend.

Tracking and attribution must be airtight first

If you don't know your actual ROAS at the campaign level, you cannot make good decisions about what to scale.

What "airtight tracking" means practically:

  • Meta Pixel is firing on all events (ViewContent, AddToCart, InitiateCheckout, Purchase) with the correct values — not just PageView
  • Server-side tracking (Meta Conversions API) is set up, not just the browser pixel — iOS 14+ privacy changes have made browser-only pixel data significantly unreliable
  • Google Analytics 4 is installed and sending e-commerce events
  • You can reconcile your Meta Ads "Purchases" count against your actual order count within a reasonable margin (10-15% discrepancy is normal; 40%+ suggests tracking problems)

Don't scale until you can verify your ROAS against actual revenue, not just reported conversions.

Site speed on mobile is non-negotiable

Indian mobile networks are fast but variable. A site that loads in 2 seconds in Mumbai might load in 5 seconds on a 4G connection in Jaipur. Your analytics will tell you your bounce rate by device — if mobile bounce rate is 20+ points higher than desktop, page speed is a likely cause.

Before scaling:

  • Run your product pages through PageSpeed Insights mobile mode
  • LCP should be under 3.5 seconds (under 2.5 is good)
  • Compress all product images (unoptimized product images on WooCommerce or Shopify are one of the biggest speed killers)
  • Check that your theme doesn't load 12 fonts and 8 JavaScript files on every page

Every second of load time costs you conversions. At 1x ad spend, this is tolerable. At 10x, the cost compounds.

Product page conversion basics

Your product pages should have:

  • Primary product image that loads fast and shows the product clearly on mobile without zooming
  • Price visible without scrolling — this sounds obvious, on many Indian D2C sites the price is below the fold on mobile
  • Social proof on the product page: reviews, a real UGC photo, or a "X people bought this last week" indicator
  • A size guide for apparel, or a "what's in the box" section for products with components — unanswered questions become abandoned carts
  • A prominent, fast-loading "Add to Cart" button that follows the user as they scroll (sticky on mobile)

Abandoned cart recovery before scaling

If you don't have an abandoned cart recovery workflow, you're leaving 25-40% of e-commerce revenue on the table.

Minimum viable recovery flow:

  • Email 1 hour after abandonment: "You left something behind" with product image and a direct link to cart
  • WhatsApp 24 hours after: "Did you mean to checkout?" with a slight discount if cost allows
  • Email 48 hours after: Final reminder with urgency ("Low stock") or a small offer

This costs almost nothing to set up in Shopify or WooCommerce with standard plugins and typically adds 5-15% to total revenue. Get this working before scaling ad spend because scaling without it leaves recovery revenue on the floor.

The pre-scale checklist

Run through this before increasing your monthly ad budget:

  • Meta Pixel firing correctly on Purchase events with correct revenue values
  • Meta Conversions API set up
  • Product page LCP under 3.5 seconds on mobile (PageSpeed Insights)
  • All product images compressed
  • Price visible above the fold on mobile without scrolling
  • COD available (if your category warrants it)
  • Abandoned cart email sequence active (at least 1 email within 1 hour)
  • Checkout shows trust signals (GST number, return policy, recognizable payment logos)
  • You can reconcile your Meta Ads reported ROAS against Shopify/WooCommerce actual revenue

If more than 3 items are unchecked, fix them before increasing budget. The incremental spend will convert at a much higher rate once these are in place.

Frequently asked questions

How do I know when I'm ready to scale?

When your ROAS from current spend is consistently above your target (typically 3:1 for D2C) for 4+ consecutive weeks, your tracking is accurate, and your product page conversion rate is above 2%. Below that, adding spend amplifies a leaky funnel.

Should I scale Meta Ads or Google Shopping first?

For D2C brands with visual products, Meta typically scales more easily because the creative (images, video) does the heavy lifting. Google Shopping is excellent for products with specific search intent (branded or specific category searches). Many D2C brands run both, but if you have to pick one to scale first, Meta usually provides more headroom.

What's a realistic target ROAS for Indian D2C on Meta?

4:1 to 6:1 for product categories with good creative and optimized funnels. First-month blended ROAS is often 2:1 to 3:1 as the algorithm learns. If you're below 2:1 after 90 days with good tracking, the problem is usually product margin, product-market fit, or funnel structure — not the ad platform.
