Most Indian businesses running Google Ads are wasting 30-50% of their spend before a single qualified lead comes in. Here's what's actually going wrong.

You log into your Google Ads account. There's spend. There are clicks. The dashboard says your CTR is decent. But when you ask the sales team how many inquiries came in this week, the number doesn't match. Not even close.

This isn't bad luck. It's a pattern we see in almost every Google Ads account we audit for the first time, across travel, education, e-commerce, legal, and B2B. The spend is real. The results aren't.

Here's what's actually going wrong.

The biggest money drain: sending traffic to your homepage

This one causes more wasted spend than anything else.

Someone searches for "best GMAT coaching in Delhi" and clicks your ad. They land on your homepage — which talks about all your courses, has a banner slider, and a contact form at the bottom. They look around for 12 seconds and leave.

You just paid ₹80-180 for that click.

The fix is sending each campaign's traffic to a dedicated landing page that matches exactly what the ad promised. If the ad says "GMAT coaching Delhi," the landing page should say "GMAT coaching Delhi," with one CTA, one form, and nothing else competing for attention.

We've seen conversion rates go from 0.8% to 4-5% just by fixing this. Same ad spend. Same traffic. Five times the leads.

You're missing negative keywords

Google Ads will happily show your ad for searches that have nothing to do with your business, unless you tell it not to.

A tour operator in Rajasthan running ads for "Jaipur tour packages" will, without intervention, also show ads for "Jaipur tour YouTube," "free Jaipur tour guide PDF," and "Jaipur tour college trip." People searching for those things will click your ad, realize it's not what they wanted, and leave immediately. You pay for every single one of those clicks.

The average account we audit is missing 200-400 negative keywords. We've seen some with fewer than 10. Adding negatives is boring work. It's also where most of your "wasted" money is going.

Build a negative keyword list before you spend another rupee. Start with obvious ones: "free," "job," "career," "YouTube," "review," "complaint," and any competitor brand names you don't want to bid on.

Broad match keywords are bleeding you quietly

"Match type" is one of those Google Ads settings that sounds technical but matters enormously.

If you add a keyword like study abroad consultants without any modifiers, Google runs it in broad match by default. In broad match, Google will show your ad for any search it considers "related" — which can include things like "how to apply for study visa," "IELTS preparation," or "scholarship for foreign universities." These might be fine. They might also be completely off-target.

For most Indian SMB accounts, especially those with modest budgets (₹20,000-50,000/month), broad match without careful monitoring burns money fast. Start with phrase match or exact match, build your negative list, and only expand to broad match when you have enough conversion data for Smart Bidding to work properly.

Conversion tracking is probably broken

This one is uncomfortable to say, but it's true in roughly 60-70% of the accounts we see from new clients: their conversion tracking is either missing, duplicated, or tracking the wrong thing.

If you're measuring "time on site" or "page views" as a conversion, that's not a conversion. If you set up a conversion goal in Google Ads once in 2022 and never checked it again, there's a real chance it stopped working at some point. If you fired a developer to change your thank-you page URL and didn't update the tracking tag, you're now reporting zero conversions on campaigns that are actually generating leads.

Without accurate conversion data, Google's Smart Bidding algorithms can't optimize. They're flying blind. So are you.

Check your conversion tracking first. Go to Tools > Conversions, look for "status: no recent conversions" warnings, and trace every goal back to an actual user action (a form submission, a WhatsApp click, a phone call).

Smart Bidding is on but you don't have enough conversion data

Google pushes "Target CPA" and "Maximize Conversions" bidding strategies hard. For accounts with strong conversion history, they work well. For accounts with 5-10 conversions per month, they often don't.

Smart Bidding needs roughly 30-50 conversions per campaign per month to optimize meaningfully. Below that threshold, the algorithm is guessing. And it will often run up your bids and burn budget chasing patterns that don't exist in sparse data.

If you're spending ₹25,000/month with 8-12 conversions, you're better off with manual CPC bidding or Enhanced CPC until you've built up conversion history. Then switch to Target CPA once the data is there to support it.

Your ad copy says what you do, not why someone should choose you

"Professional Google Ads services in Delhi. Call now for a free consultation."

That ad is competing with 8-10 other ads that say almost exactly the same thing. If your USP isn't in the headline, you're leaving click-through rate on the table.

What makes you different? A specific number (we've generated 2,400 leads for study abroad consultants), a specific offer (setup fee waived for new accounts above ₹30,000/month), or a specific proof point (client CPL ₹640 to ₹96 in 60 days). One concrete claim beats five generic adjectives every time.

The account was set up for awareness, not leads

This is something we see particularly in accounts that were set up by a general web agency, not someone who specializes in performance marketing.

Display campaigns running to everyone in India aged 18-55. YouTube ads with no call-to-action. Search campaigns with daily budgets so low they run out by 9am. These are awareness plays. If you want leads, you need a different structure: tightly themed ad groups, match types that control who sees your ads, landing pages that do one job, and bidding strategies calibrated for the conversion you're actually after.


A quick self-audit: run through these before your next payment

  • Where is your traffic landing? Homepage or a dedicated landing page?
  • When did you last check your negative keyword list? If the answer is "never," start now.
  • Are your conversion goals tracking actual conversions? Test them. Fill out your own form in incognito and check if a conversion fires.
  • How many conversions did each campaign generate last month? If it's under 20, Smart Bidding may be hurting you.
  • Do your ad headlines say something specific about your offer? Or do they describe the category?

There's no single answer, but as a rough floor: most service businesses need at least ₹15,000-25,000/month to generate enough data for meaningful optimization. Below that, you're running too few clicks to know anything reliably. In competitive verticals like study abroad or legal, ₹40,000-60,000/month is more realistic.

How long before Google Ads starts working?

Expect 60-90 days before you can draw real conclusions. The first 30 days is often learning phase territory where conversion data is sparse and costs are higher. Don't kill a campaign in week two because the CPA looks bad.

Is Google Ads or Meta Ads better for lead generation in India?

Depends on the product and who you're reaching. Google Ads captures demand that already exists — someone searching for what you sell. Meta creates demand by putting you in front of people who aren't actively looking. For most service businesses trying to generate immediate qualified inquiries, start with Google Search.

Why does my Google Ads dashboard show clicks but no leads?

Usually one of three things: traffic is landing on the wrong page (homepage instead of a targeted landing page), the landing page doesn't match the ad's promise, or your conversion tracking is broken and you're generating leads you can't see.
