Four years of webxdevelopers -- what I know now that I didn't in 2021

webxdevelopers turned four in November. I say turned, though the real anniversary date is fuzzy because we did not have a formal launch moment. There was a point where we stopped doing freelance work individually and started doing it together as something with a name, and that was approximately four years ago.

I try to write one of these reflective pieces each year. Not to wrap things up neatly. More because the act of writing it surfaces things I have been thinking without knowing I have been thinking them.

What I was wrong about at the start

I thought clients would primarily make decisions based on portfolio quality and technical credentials. I spent the first six months building the portfolio page and collecting case studies. What I now know is that most small business clients in India do not evaluate agencies primarily on portfolio. They evaluate on trust, communication, and the feeling that you understand their situation. The portfolio matters if it is relevant to their category. But a warm referral from someone they trust beats any amount of portfolio quality.

I also thought that being "full service" was a strategic advantage. Website, SEO, paid ads, social media, all under one roof. In reality, it made us harder to describe and harder for clients to find through search. Someone looking for a "Facebook ads agency in Delhi" does not search for "full-service digital marketing agency." Positioning around specific capabilities in specific categories would have gotten us to the right clients faster.

What I have learned about people

Clients do not tell you when they are unhappy. They go quiet. The relationship looks fine on the surface, the project is running, and then suddenly they are not renewing. The early warning signal is a drop in response times. If a client who used to reply within hours is now taking days, something has shifted. Act early when you notice that.

The same is true internally. Team members who are struggling do not always say so. They become less proactive, their work quality changes subtly, they stop raising ideas. I have gotten better at noticing this earlier and creating a space to talk about it before it becomes a resignation.

What has not changed

The thing that motivated me to start this was a belief that small and mid-sized Indian businesses deserved better digital marketing than they were getting, and that most of what they were getting was either too expensive, too generic, or not honest about what it would actually deliver.

That belief has not changed. It has been tested regularly by clients who wanted guarantees I could not make, by platforms that changed their rules in ways that affected client results, and by a market that is competitive in ways that are not always clean.

I still think honest work delivered well is enough. Four years has not made me more cynical about that, which is the part I am most glad about.
