One year of building a digital agency from scratch — what actually worked

A year ago we did not have a single retainer client. We had a few project leads, a website that said "we build digital experiences" (whatever that means), and a lot of confidence that things would work out. The confidence was useful. The website was not.

Twelve months later we have seven active retainer relationships, a small but capable team, and a much clearer sense of what this business actually is. Here is what moved the needle.

What worked

Saying no to cheap projects early was the best thing we did, even though it was terrifying in month two when we had almost no revenue. Every cheap project took capacity we needed to find and close a better project. The opportunity cost of a ₹15,000 website is significant when you are building a team.

Doing genuinely excellent work for the first few clients we had. We overspent time on those early projects. We delivered more than we promised. Those clients became the reference chain that brought the next set of clients. In Jaipur, word of mouth is still the most efficient growth channel we have found.

Being honest in the sales process. We stopped overpromising timelines when we started overpromising and under-delivering. Telling a client "this will take eight weeks, not four" lost us one or two early deals. Keeping that promise built relationships that lasted.

Building systems instead of doing tasks. Every process we did more than twice got documented. Every recurring client communication got a template. Every onboarding got a checklist. The time investment in systematizing paid back within a few months and has compounded since.

What did not work

Cold outreach. We tried email campaigns, LinkedIn messages, direct calls to businesses from Google Maps. The conversion rate was near zero and the time cost was high. Everything we closed came from referrals or inbound from our content. We stopped cold outreach after month four.

Trying to do everything. For a period we were offering social media management, video editing, graphic design, and content writing alongside our core web and marketing work. We were mediocre at all of it. Cutting down to web, paid ads, and SEO made us much better at the things we kept.

Hiring too slowly. This is the regret. We were cautious about bringing people on and we stretched ourselves thin as a result. The right time to hire was probably four months before we actually did it. We lost some opportunities because we could not take on capacity.

Year one is mostly about finding out what your actual business is. Ours turned out to be performance-focused digital work for Indian SMBs who have a specific growth problem to solve. That is a much narrower and more useful description than where we started.
