Rebuilt the enrolment funnel — cost per enrolled student down 63%, sales hours halved.
An EdTech brand was buying plenty of leads but very few enrolments. The problem wasn't the product — it was the funnel. Unqualified leads were flooding the sales team; close rates were low because the wrong people were getting on calls. We rebuilt the funnel to qualify aggressively upfront, and rebuilt the creative to speak to four distinct buyer personas.

The problem
What was broken
- Cost per enrolled student was 3× the target — leads were cheap, enrolments were not
- Sales team spending 70% of call time on prospects who couldn't convert (wrong job title, wrong budget)
- Creative was single-format, single-message across all placements and audiences
- Organic was an afterthought; no content to pre-warm mid-funnel prospects
The work
How we fixed it
- Funnel rebuild: added a paid-qualification step before the CRM handoff — a 4-question form that screened for job fit and intent
- Persona-segmented creative: 4 buyer archetypes, 4 landing routes, 4 creative families
- Content programme: 3 articles/week targeting high-intent, bottom-of-funnel keywords
- Sales enablement: updated qualification scripts, shared lead-scoring dashboard, weekly sales-marketing sync

The qualification step felt like a risk — we worried it would just reduce lead volume. It did reduce volume. And it doubled revenue per rupee of ad spend.— Head of Growth, EdTech programme (name withheld at client request)
