Cold email is not dead -- we just learned how to write it properly

From January to March this year we sent somewhere around 400 cold emails. We got eight replies, five of which were asking to be removed from the list, and zero clients. We concluded that cold email was dead and went back to referrals and inbound.

Then a friend who runs a SaaS showed me the emails we had been sending. He read one out loud, slowly, and I understood immediately. We had been writing advertisements disguised as emails.

What our bad emails looked like

Every email started with something about us. "We are a digital marketing agency based in Jaipur with X years of experience and Y clients." Then a paragraph about our services. Then a call to action asking for a 30-minute call.

Nobody cares. The person receiving the email does not know us, did not ask to hear from us, and has no reason to read past the first line if the first line is about us.

We were writing cold emails the way we were writing website copy. That is the wrong frame entirely.

What changed

We spent two weeks just reading about cold email before sending another one. Not courses, not YouTube. Just reading actual sales and outreach writing -- the real stuff, not the generic advice.

The shift was simple: write about them, not us. Every email now starts with something specific to that company. A product they launched recently. A gap in their current digital presence we noticed. Something that tells them we actually looked at their business before sending the email.

The second change was removing the ask for a 30-minute call. That is a big ask from someone who does not know you. We replaced it with a single low-commitment question. Something like: "Is driving more inbound enquiries from search a priority for you right now?" Yes or no. Easy to answer.

The third change was length. Our original emails were 250 words. The new ones are under 100. If we cannot say it in 100 words, we have not figured out why we are emailing this specific person.

Our last batch of 60 emails got 11 replies. Four turned into calls. One became a client. That is not a dramatic story of cold email mastery, but it is real and it is repeating. Cold email is not a volume game if your emails are bad. Fix the emails first.
