The email sequence that reactivated 11 dead leads in a week

The client had 340 leads in their CRM who had gone cold. Inquired at some point in the past six to eighteen months, got called once or twice, never converted, never officially said no. Just sitting there. The standard response to a cold lead list is to write it off. Buy new leads. Run more ads. Start over.

We suggested something different. A five-email reactivation sequence, sent over eight days, with no sales pitch until the fifth email. The client was doubtful. They had tried email before and gotten nothing.

The difference was in what the emails contained.

The sequence structure

Email one, sent on day one: a genuine content email with no ask. Something useful about a problem their prospects typically face. No mention of the product, no "we noticed you were interested." Just value, delivered as if to someone who had subscribed to a newsletter.

Email two, day three: a short case study or outcome story. Not a pitch. "A client in your situation did this and here is what happened." Again, no direct ask.

Email three, day five: a question. A single, direct question about where they are with whatever problem drove the original inquiry. We asked for a reply, not a call. Replies are lower-commitment and they open conversations that calls often do not.

Email four, day seven: address the most common objection directly. Whatever the sales team had heard repeatedly from leads who did not convert, we wrote to that. For this client, it was budget timing. We acknowledged it without dismissing it and offered a way to stay in touch for later.

Email five, day eight: the direct ask. "If you're still thinking about this, here's how to take the next step." Simple, clear, no desperation.

What happened

Eleven leads replied or booked a call within the week. Two had genuinely moved on and said so politely. The other nine were still considering and appreciated being followed up with content that was not just a salesperson asking if they had "made a decision yet."

Three of those nine converted within the next month. The total value of those three conversions was about five times what the client paid us to write and deploy the sequence.

The leads were not dead. They were just waiting for a reason to come back.
