Our referral rate doubled when we started sending monthly performance reports

For most of the first year, our client communication was reactive. We did the work. If something went wrong, we communicated. If the client asked a question, we answered. But there was no regular cadence of telling them what was happening.

We thought the work would speak for itself. It did not. Referrals were infrequent and mostly from clients we had personal relationships with, not from the quality of the outcomes we were delivering.

What we were missing

A client who gets more leads than last month probably does not connect that specifically to something we changed in their Google Ads setup. They notice the leads. They attribute it vaguely to "the marketing." Without a clear explanation of what changed and why it helped, we are invisible.

And if we are invisible to the client, we are also invisible when someone asks them "who does your marketing?"

We started sending a monthly report. One page. Not a PDF packed with vanity metrics -- a plain summary of what we did, what moved, and what we are focusing on next. Written in plain language, not marketing language. Shared over WhatsApp in most cases because that is where our clients actually check things.

What changed

Within two months, we started getting references we had not expected. A client in the textile business referred us to two of his suppliers. Another client in Agra referred us to someone in their business community. Neither had referred anyone before, despite being with us for over a year.

When we asked what prompted it, the answer was consistent. They had been talking about results they had seen. They now had something specific to point to.

We were not doing anything different in the actual work. The reporting made the work legible. Legible work gets talked about. Talked-about work generates referrals.

We also found that the reports reduced the amount of reactive communication we were doing. When clients understand what is happening and why, they ask fewer anxious questions. That freed up time we were spending on reassurance calls and put it back into the work.

One page, every month, shared where the client actually looks at things. That is the whole intervention. It took us eighteen months to try it.
